Sales Management Process: Turn a Weekly Review into Owned Actions
A sales management process should turn a review into clear support and accountable next steps. This original exercise concerns a manager deciding how to coach two representatives and resolve a team-level dependency. It is different from a customer opportunity-stage map: the reader owns people support, evidence and review decisions.
Read the review packet before judging performance
Fictional weekly packet: Ellis completed 8 discovery meetings and has 3 notes missing a buyer-agreed next step. Sam completed 5 discovery meetings, all with a next-step note, but 2 requested technical clarifications are awaiting the service lead. Both representatives used the same meeting definition. No outcome or deal-complexity comparison is supplied.
OpenStax’s sales-force management discussion includes training, supervision and evaluation. This exercise narrows that context to a worked review decision. Meeting count alone cannot establish which representative needs more effort, is better at selling or has a stronger future pipeline.
Complete the review-to-action record
Three observations with different owners
Ellis — observation: 3 of 8 meeting notes lack a stated next step. Manager action: review those records with Ellis and establish whether the discussion omitted a next step or the note omitted an agreed fact. Do not invent an agreement to complete a field.
Sam — observation: 2 technical clarifications remain with the service lead. Manager action: confirm the responsible contact and required response information. This is an unresolved team dependency, not evidence that Sam should make unsupported technical promises.
Team — observation: outcomes are not yet compared on a consistent maturity window. Manager action: request the appropriate status evidence before ranking performance or claiming one approach produced more wins.
Use a focused coaching exchange
Manager: “In these three records I cannot see the next step. What did you and the buyer actually agree?” Fictional Ellis reply: “One buyer asked for a call next Tuesday; two conversations ended without an agreed follow-up.”
Action: correct the first note using the actual agreement, then rehearse a concise closing question for future conversations: “What information would help you decide the next step?” The manager can coach a behavior without rewriting the two unfinished conversations as if the buyer had committed.
Resolve the dependency through its owner
For Sam, the manager asks the service lead what clarification is needed, who can provide it and when a response can be confirmed. If the lead cannot supply a date, record that uncertainty. A manager’s desired response date is not automatically a commitment from the technical owner.
Separate this escalation from coaching. Sending Sam to a generic sales course would not resolve a technical decision assigned to someone else. Conversely, waiting for the service lead does not explain unrelated missing work; inspect each observation on its own evidence.
Set the next review check
Completed follow-up plan: next week, review whether the one known agreement was recorded accurately, sample new meeting notes for factual next steps and check the two clarification statuses with the service lead. Keep the same definitions and record unresolved items openly.
Practice task: reject “Ellis held more meetings, so Sam is underperforming.” The packet supplies activity counts but not enough comparable outcome or workload information for that conclusion. A useful management review identifies an action and an owner before assigning a broad label.
Questions, answered
Should every problem become individual coaching?
No. Some observations concern missing information or another team’s decision. Identify who can change the relevant condition.
Is a filled CRM field proof of a buyer commitment?
No. The record should reflect an actual agreement. Completing a field with an invented next step creates misleading evidence.
